Che cosa è il Turnaround Management? Descrizione.

Il Turnaround Management comporta la formulazione e l'implementazione di un programma strategico e di un insieme di azioni per il rinnovamento aziendale e la ristrutturazione, tipicamente durante i periodi di crisi finanziaria aziendale. Spesso grazie a consulenti esterni in materia di turnaround o consulenti in materia di strategia, viene fatta una Analisi delle Cause alla Radice per poi creare ed eseguire un piano di turnaround, supponendo che si possa offre ancora ristabilire la solvibilità finanziaria, la redditività e la attuabilità strategica.

Cause alla Radice delle Crisi Strategiche

Ci sono solo un numero limitato di cause alla radice per le crisi strategiche aziendali:

1. “Atti di Dio„ - Determinati rischi possono accadere e causare danni irriparabili (malgrado una adeguata anticipazione  e una preparazione completa).

2. Vision / Comprensione del Mercato Scarse

3. Strategia Scarsa

4. Business model / Esecuzione Scarse

Cause più immediate delle crisi strategiche

Di solito, quando queste cause alla radice non vengono affrontate correttamente, causeranno una serie di problemi, che possono innescare una crisi aziendale:

• Mancanza di perizia, esperienza o formazione, gestione debole

• Circostanze del mercato, economia debole

• Motivi economici del business, crisi dei guadagni

• Fallimento della società finanziaria

• Discussioni nel consiglio di amministrazione

• Frodi, controlli finanziari insufficienti

• Proiezioni delle vendite eccessivamente ottimistiche

• Problemi di finanziamento, crisi di liquidità, indebitamento eccessivo, sotto-capitalizzazione

• Costi operativi troppo alti

• Concorrenti molto forti, di successo

• Eccedenza di investimenti

• Risorse insufficienti, investimenti insufficienti

Questi elementi sono correlati tra loro e spesso sono implicate parecchie cause. Slywotzky e Drzik hanno categorizzato questi elementi nelle 7 Categoria del Rischio Strategico.

Fasi in un processo di turnaround

La prima fase in un processo di turnaround è spesso quella di cambiare la direzione aziendale o la leadership del business e nominare un manager con esperienza nel turnaround. Spesso è impiegata in maniera severa la Leadership Comandante o persino la Leadership Carismatica. Il processo di turnaround è costituito in genere delle seguenti fasi chiave (in ordine cronologico approssimativo):

1. Valutare la situazione e le possibiltà futura del business

2. Implementare le fasi di emergenza (“fermare le ferite sanguinanti„)

3. Sviluppare programmi strategici di sopravvivenza

4. Implementare tali programmi e ristrutturare il business. Sopravvivere alla crisi

5. Ritornare alle normali operazioni, alla redditività ed allo sviluppo

6. Prepararsi per la partenza del turnaround management
