4 Trajectories of Industry Change [산업변화의 괘적모델]

산업변화의 괘적모델은 한업이 어떻게 변화하는가를 기술하는 모델이다. 모델의 저자는보스턴 대학의 경영학과 교수 Anita M. McGahan이다. 그녀는 2004년 10월 HBR에서 모델을 처음으로 소개했다.

McGahan에 따르면 만일 기업이 속한 산업이 어떻게 변화하고 있는지를 이해하지 못한다면 올바른 투자를 할 수 없다고 한다. 기업이 속한 산업의 변화를 이해하려는 욕구는 명백해 보이지만, 그러한 지식을 수집하는 것이 항상 쉬운 것만은 아니다. 기업들은 때때로 단서를 놓치거나 잘못 해석하여 잘못된 결론에 도달하곤 한다.

왜 산업은 진화하는가

McGahan의 연구에 의하면, 산업은 2가지 타입의 쇠퇴 위협의 결과로 진화한다 :

• 산업의 핵심 활동에 대한 위협. 역사적으로 산업에 이익을 창출하였던 기업의 반복활동에 대한 위협.
• 산업의 핵심 자산에 대한 위협. 역사적으로 조직이 효율적으로 핵심활동을 수행하게 해준 지식, 브랜드자산 등 내구자원(durable resources)에 대한 위협.

산업은 어떻게 변화하는가

위의 2가지 타입의 위협이 결합하여 산업은 4가지 변화의 괘적을 따라서 변화한다 :

1. 과격하게 (Radically). 핵심자산과 핵심활동이 둘 다 쇠퇴할 경우 조언:
   • 균형잡힌 활동 수행. 후에 수고를 덜어줄 투자를 회피하고 단기간내에 공격적인 이윤추구 :
   • 얼마나 빨리 핵심자산이 평가절하되고 있는지 평가하라. 그리고 경쟁적 포지션이 빠르게 약해지는 것 중에서 경쟁적인 포지션을 보호할 수 있는 부문을 결정하라.
2. 진보적 (Progressive). 핵심자산도 핵심활동도 혼란스럽지 않는 경우. 조언:
   • 이해하기 어렵거나 복사하기 어렵기 때문이 아니라, 이윤에 대한 복합적인 효과(compounding effect) 때문에 방어적인 활동들이 상호연결된 시스템을 개발하라. 최대 기업이 되라.
3. 창조적 (Creative). 핵심자산은 위협에 놓여있지만, 핵심활동은 안정적일 때 조언:
   • 얼마나 빨리 핵심자산이 평가절하되고 있는지 평가하라. 그리고 경쟁적 포지션이 빠르게 약해지는 것 중에서 경쟁적인 포지션을 보호할 수 있는 부문을 결정하라.
4. 중재적 (Intermediating). 핵심활동은 위협을 받는 반면, 핵심자산은 가치를 창출할 능력을 보유하고 있을 때. 조언:
   • 균형잡힌 활동 수행. 후에 수고를 덜어줄 투자를 회피하고 단기간내에 공격적인 이윤추구 :

일반적으로 산업변화의 괘적은 수십년동안 펼쳐진다. 산업의 변화에 대항하는 것은 거의 항상 대가를 치를 만큼 가치없는 것이다. 오히려 저수익 성장구조로 기업을 재구성하고, 사업에서 활동과 자원을 제거할 수 있는 능력을 개발해야 한다. 체계적으로 사업환경을 분석하는 것은 쉽지 않지만 분석의 대가는 매우 크다 : 기업의 더 나은 전략적 의사 결정.
