가치흐름지도 (VSM, Value Stream Mapping)

가치흐름지도란 무엇인가?

가치흐름지도 방법은 린생산방식의 도요타버전(도요타 생산시스템)에 맞춰진 시각적인 도구이다. 가치흐름지도는 린생산방식의 도구와 기법을 활용하여 작업프로세스를 이해하고 원활하게 하는데 도움이 된다. VSM의 목표는 프로세스의 낭비를 확인하고 설명하고 줄이기 위한 것이다. 낭비는 최종제품에 가치를 추가하지 않는 모든 활동으로 정의된다. 이 단어는 제조 시스템에서 낭비의 양을 설명하고 줄이는데 사용되기도 한다. VSM은 경영진, 엔지니어, 생산담당자, 일정관리자, 공급자, 고객 등이 낭비를 인식하고 그 원인을 확인하는 것을 돕는 출발점으로서 기능한다. 그 결과 가치흐름지도는 1차적으로는 커뮤니케이션 도구이지만 또한 전략적인 기획도구로 이용될 수 있다. 그리고 변화관리 도구로도 사용될 수 있다.

이를 위해 가치흐름지도는 물자와 정보의 흐름을 시각적으로 보여준다. 제품이 원자재로서 뒷문으로 들어오는 순간부터 모든 제조 프로세스 단계를 거쳐 완제품으로 로딩독을 떠나는 순간까지 보여준다.

순환시간, 정지시간, 가공중인 재고, 재료의 이동, 정보의 흐름 등 제조 프로세스에서의 활동들을 표시함으로써 현재 프로세스의 활동상태를 시각화하는데 도움이 되고, 향후 바람직한 상태로 안내하는데 도움이 된다.


그 프로세스은 보통 현재상태(Current State)와 미래상태(Future State)를 표시하는 것을 포함한다. 이것들은 뒤에 다른 린생산방식 전략의 기초로 기능한다.
 

가치흐름지도의 역사

조직내에 경쟁우위를 달성하기 위한 낭비를 제거하는 방법은 1980년대에 도요타의 수석엔지니어인 Taiichi Ohno와 Shigeo Shingo 선생에 의해 개척되었다. 그리고 근본적으로 품질보다는 생산성을 지향한 것이었다. 이러한 이유는 개선된 생산성은 더 유연한 운영으로 이어지고 시스템에 있는 낭비와 품질 문제를 더 잘 노출시켜줄 거라고 여겨졌기 때문이다. 따라서 낭비에 대한 체계적인 공격은 부실한 품질에 기반이 되는 요인들과 근본적인 관리문제에 대한 공격도 된다. Toyota 생산 시스템에서 일반적으로 받아들여지는 7가지 낭비(괄호는 Jones가 재구성):

1. 과잉생산(필요보다 더 빠름).

2. 대기

3. 수송(운반).

4. 부적절한 가공.

5. 불필요한 재고(과잉 재고).

6. 불필요한 동작.

7. 결점(잘못의 수정).

Peter Hines와 Nick Rich는 다음의 도구를 제안하였다(논문: "The seven value stream mapping tools" - International Journal of Operations & Production Management, Vol. 17, No. 1, 1997, pp. 46-64.).

7가지 가치흐름지도 도구

1. 프로세스 활동 매핑(Process activity mapping). 유래: 산업 공학.

2. 공급망 반응 매트릭스(Supply chain response matrix). 유래: 시간압축 / 물류.

3. 다양한 생산 받침대(Production variety funnel). 유래: 운영 관리.

4. 품질 필터 매핑(Quality filter mapping)

5. 수요 확대 매핑(Demand amplification mapping). 유래: 시스템 다이내믹스.

6. 의사결정점 분석(Decision point analysis). 유래: 효률적인 소비자 반응 / 물류.

7. 물리적 구조 매핑(Physical structure mapping).
