8D 문제해결방법이란 무엇인가?

8D 문제해결 접근은 품질문제의 재발을 확인하고 수정하며 제거하는데 사용될 수 있다. 8D는 제품과 프로세스 개선을 위한 문제해결 방법론이다. 8D는 팀의 시너지 효과를 강조하며 8가지 부분으로 구조화되었다. 전체로서 팀은 개인들의 품질의 합보다 더 낫고 좋다고 여겨지고 있다. 8D는 Global 8D, Ford 8D, 또는 TOPS 8D로도 알려져 있다.
 

8D 개념의 유래. 역사

미국 정부는 2차 세계대전 중에 Military Standard 1520(불량품에 대한 수정조치 및 처분시스템)라고 불리는 8D와 같은 프로세스를 처음으로 사용하였다. 포드자동차社는 1987년에 "Team Oriented Problem Solving"라고 불리는 과정의 매뉴얼에서 8D 방법을 처음으로 문서화했다. 이 과정은 매년 발생하는 동일한 문제로 어려움을 겪고 있던 Power Train이라는 조직의 최고경영진의 요청에 따라 쓰여졌다.

8D 문제해결방법의 단계. 프로세스

li>D0. 준비 및 인식. 첫째 8D를 위해 준비할 필요가 있다. 모든 문제가 8를 보장하거나 필요로 하지 않는다. 더구나, 8D는 약간 전문화한 기술 및 문화를 포함하는 사실 기초를 두는 문제 해결 과정 저 호의 지속적인 개선이다. 8D가 조직에서 효과적으로 작용하기 전에 약간의 교육과 훈련이 필요하다.
• D1. 팀 구축. 문제해결을 위한 지식, 시간, 권한 및 스킬을 갖춘 부서간 팀(유능한 팀장) 구성. 그리고 유능한 팀을 구축하기 위한 구조, 목표, 역할, 절차 및 관계 설정.
• D2. 문제 기술. 측정가능한 용어로 문제 정의. 다음과 같은 구체적이고 계량화할 수 있는 용어를 사용하여 내부 및 외부고객문제 구체화 : Who, What, When, Where, Why, How, How many (5W2H 분석).
• D3. 중간 견제활동 실시 및 검증. 임시적인 수정. 영구적인 수정조치가 실시되기 전까지 고객에게 문제가 발생하지 않도록 중간단계의 활동을 정의하고 실시. 중간 견제활동을 자료를 갖고 효과성 검증.
• D4. 근원 확인 및 검증. 문제가 발생한 이유를 설명할 수 있는 모든 잠재적인 원인을 확인. 특성요인도 [Cause and Effect Diagram]. 문제 기술 및 자료에 대한 각각의 잠재적인 원인을 테스트. 근원을 제거하기 위한 대안의 수정조치 확인. 두 가지의 근원이 병존할 수 있다 : 사건의 근원(이벤트가 발생하게 해주는 시스템)과 탈출 또는 탈출점(Escape Point)의 근원(탐색없이 이벤트가 벗어나게 해주는 시스템).
• D5. 수정조치 선택 및 검증. 선택한 수정조치가 고객의 문제를 해결하고 바람직하지 않은 부작용을 일으키지 않도록 확인한다. 필요하다면 부작용의 잠재적인 심각성에 기초하여 임시활동(contingency actions)을 정의한다.
• D6. 영구적인 수정조치 실시 및 허가. 근원이 확실히 제거될 수 있도록 지속적인 통제방법 선정. 일단 생산이 진행중인 경우 장기적인 효과를 모니터하고 필요시 추가적인 통제활동과 임시활동을 실시.
• D7. 재발 방지. 동일하거나 비슷한 문제가 향후에 발생하지 않도록 취해야 하는 조치를 확인하고 실시. 스펙 수정, 훈련 업데이트, 작업흐름 검토 및 관리시스템, 운영시스템, 실무방법, 절차 개선.
• D8. 팀 격려. 팀의 공동의 노력을 인식. 각각의 성취내용을 공개. 조직 전체에 지식 및 학습 공유.

8D 문제해결방법의 강점. 이점

• 근원을 발견하고, 근원을 제거하기 위한 적절한 행동을 개발하며, 영구적인 수정조치를 실시하는데 있어 효과적인 접근법.
• 문제탈출을 위한 통제시스템을 탐색하는데 도움. 탈출지점(Escape Point)은 통제시스템이 실패 또는 원인이 다시 발생할 때 이를 탐색하는 능력을 개선할 목적으로 연구된다.
• 예방루프(Prevention Loop)는 실패와 원인이 처음 존재하게 하는 조건을 만드는 시스템을 탐색한다.

8D 문제해결 모델의 한계. 단점

• 8D 훈련은 시간 소모적인 될 수 있고 개발에 어려움이 있을 수 있다.
• Pareto 도표 특성요인도 [Fishbone Diagram] 및 흐름도와 같은 자료 수집과 분석 툴 뿐만 아니라 8D 문제 해결 과정에 있는 훈련이 다만 약간을 지명할 것을 요구한다.
